A deal should move forward because the buyer has progressed, not because the seller has sent another document.
Define entry and exit conditions
Give each pipeline stage a clear meaning. A qualified opportunity might require an identified problem, a suitable buyer and a plausible timing window. A later stage might require a completed evaluation and an agreed commercial discussion. The exact stages depend on the sale, but the rules should be specific enough that two team members would classify the same opportunity similarly.
Separate activity from commitment
Sending a demo link or a proposal is seller activity. Scheduling a decision meeting with the relevant buyer is stronger evidence of customer progress. A hypothetical deal with many friendly emails but no implementation owner should not automatically outrank a smaller opportunity with a defined purchasing process. Recording the distinction makes forecasting more honest and helps a manager choose useful follow-up work.
Evidence before forecast
Qualify
Confirm problem, buyer and timing.
Advance
Record customer action.
Age
Explain stalls and missing owners.
Calibrate
Compare predictions with outcomes.
Investigate ageing and missing steps
Look at how long opportunities remain in a stage and whether the next action has a date and an owner. An old deal is not necessarily dead, but it needs an explanation. Ask what must change for the buyer to move. If nobody can answer, remove unsupported confidence from the forecast instead of repeatedly pushing the expected close date into the next month.

Calibrate with completed outcomes
Compare past forecasts with actual wins, losses and delays. Segment by customer type when sales cycles differ. The purpose is to improve judgement, not punish a representative for recording uncertainty. A smaller evidence-based pipeline can support better decisions than a large inflated one. Founders need to know which opportunities deserve attention and how much future cash can reasonably be connected to the current sales process.
